Every company eventually discovers that the work it depends on is not as neatly arranged as the org chart suggests. The work lives in handoffs: from one system to another, from one team to another, from a signal to a decision, from a decision to an action, from an action to a record that proves what happened.
A customer signs up, and something is supposed to happen. A product signal arrives, and someone is supposed to notice. A revenue report refreshes, but only after several upstream systems have finished their part. A machine-learning model runs, but only if the latest data arrived cleanly. A compliance process needs evidence, an approval, a timestamp, and a record of what changed. A sales account moves stages, and now the CRM, the warehouse, the marketing system, the forecasting model, and the account team all need to agree on what just happened.
This is the hidden machinery of a modern business. The work is not one task. It is a sequence of tasks, decisions, dependencies, checks, retries, failures, and handoffs across systems and people. For a long time, companies managed this machinery with a mix of scripts, schedulers, dashboards, application-specific workflow builders, Slack messages, spreadsheets, and human memory. That worked until the business became too complex for any one person, team, or application to remember how all the work fit together.
Data teams felt this pain first because their work made the dependency problem impossible to ignore. A table had to be loaded before a transformation could run. A transformation had to finish before a dashboard could refresh. A quality check had to pass before a model could publish a score. The work was not linear. It was graph-shaped.
Apache Airflow became the open-source standard because it gave that graph-shaped work a programmable form. It turned scattered scripts and schedules into workflows made of tasks, dependencies, retries, failures, owners, state, logs, lineage, and audit trails. Airflow did not merely help companies run jobs. It helped them express operational work as software.
That is why Astronomer is interesting. The company is usually discussed in the language of data infrastructure, but the larger category may be hiding in plain sight. If Airflow is the open standard for graph-shaped work, then Astronomer’s opportunity is not simply to run Airflow better. It is to become the enterprise company that makes open orchestration safe to standardize on.

The first data pipeline is always a favor before it becomes infrastructure
The first data pipeline at a company rarely announces itself as infrastructure. It usually begins as a favor. Someone in finance needs a report to refresh before Monday. A product manager needs usage data joined to account records. Marketing wants campaign spend reconciled against pipeline. A customer-success team wants a churn-risk score. The request is reasonable, the timeline is not, and somewhere nearby is a person who knows enough Python to make the problem disappear.
So a script is written.
At first, the script is treated as a local solution to a local problem. Then it becomes useful, and usefulness is how small technical artifacts become institutional obligations. The script feeds a dashboard. The dashboard becomes part of a meeting. The meeting becomes part of how the company understands itself. A few months later, the original script is no longer a convenience. It is a small piece of the business’s operating memory, carrying assumptions about what data matters, when it should be fresh, which system should be trusted, and who will be embarrassed if the number is wrong.
The first instinct is to manage this with scheduling. If the job needs to run every night, then a machine should run it every night. Cron has performed this duty for decades with admirable literalness. It wakes up, runs the command, and returns to silence. It does not ask whether the upstream extract succeeded, whether yesterday’s run failed, whether the downstream report matters, whether the credential expired, whether the output is stale, or whether the CFO is about to open the dashboard in a conference room where everyone has very recently stopped joking.
The problem, as the company grows, is not just that tasks need to happen at certain times. It is that work depends on other work. The business needs a way to describe, operate, monitor, and trust the sequence of tasks on which it now depends. That work has dependencies, owners, retries, exceptions, histories, service-level expectations, security requirements, and consequences. Once a company grows beyond a handful of scripts, the issue stops being punctuality and becomes memory. The business needs a system that remembers what is supposed to happen, what actually happened, and where a human should look when those two things stop matching.
Apache Airflow became important because it answered that larger question. The project began at Airbnb in 2014, was open source from its first commit, entered the Apache Software Foundation’s Incubator in 2016, and became an Apache top-level project in 2019, according to the Airflow project history. Its own description is modest but revealing: Airflow is a platform to “programmatically author, schedule, and monitor workflows,” and when workflows are defined as code, they become “maintainable, versionable, testable, and collaborative.”

The crucial word is not schedule. It is workflow. Airflow did not merely help data teams run tasks. It helped them turn operational memory into software. That is the beginning of the orchestration story.
A DAG primer, because orchestration is becoming the grammar of AI-era work
Airflow’s core abstraction is the DAG, or Directed Acyclic Graph. The phrase sounds more forbidding than the idea. A graph is a set of nodes connected by edges. In Airflow, the nodes are tasks, and the edges are dependencies. “Directed” means the dependencies point in a specific order: this task must happen before that task. “Acyclic” means the graph cannot loop back on itself. If task A depends on task B, and task B depends on task A, nothing can safely begin, which is also a decent description of several planning meetings.
A DAG matters because much of modern business work has this shape. A table must be refreshed before a model can run. A model must run before a score can be published. A quality check must pass before a dashboard updates. A lead should not be routed before it is enriched, deduplicated, scored, checked against suppression rules, matched to an account, and assigned to the right owner. A compliance workflow should not approve an action before the required evidence exists. A finance process should not close until reconciliations and approvals are complete. These are all process graphs. They differ in domain, but they share a grammar: task, dependency, state, trigger, exception, handoff, retry, approval, and audit trail.
The Airflow architecture makes this more concrete. A minimal Airflow installation includes a scheduler that triggers workflows and submits tasks, a DAG processor that parses DAG files, a webserver for inspection and debugging, a folder of DAG files, and a metadata database, usually PostgreSQL or MySQL, that stores the state of tasks, DAGs, and variables. Production deployments may add workers, triggerers, plugins, queues, security boundaries, deployment systems, and role separation. That is why Airflow is not just a clock. It is machinery for making graph-shaped work explicit, inspectable, and recoverable.

That agnosticism is easy to understate. Airflow was adopted first by data teams because data teams had the obvious pain, but the abstraction itself is broader. A DAG is not inherently a data pipeline. It is a way of expressing work that must happen in a constrained order. The task might fetch a table, call an API, trigger a model, update a CRM, ask a human for approval, publish a report, or stop an AI agent from doing something dumb with great confidence. The point is not what the task does. The point is that the workflow makes the dependency visible.
This is also why DAGs may become culturally important beyond data engineering. As AI agents begin to take actions across applications, companies will need a way to specify what those agents may do, what must happen first, when a human must approve, what data may be used, what gets logged, and how the organization reconstructs what happened later. A DAG is not the only possible answer, but it is one of the clearest control structures we already have for coordinated work. In the AI era, the problem will not merely be generating action. It will be governing action.

Airflow became a standard because data teams were among the first groups in the enterprise to experience graph-shaped work at scale. A data organization has jobs that depend on other jobs, pipelines that cross systems, reports that must refresh before meetings, models that require fresh features, and failures that need a visible operational history. Airflow fit that world because it let teams define workflows in Python, represent dependencies as DAGs, and operate those workflows with a scheduler, UI, metadata store, and execution layer.
This is the difference between saying data teams needed a scheduler and saying data teams needed orchestration. A scheduler runs something at a time. Orchestration carries the relationship among things. It understands that work has order, state, retries, dependencies, failure behavior, owners, and evidence. Airflow became durable because it matched the actual shape of data work, which is why the industry standardized less on a narrow product category like DataOps and more on a pattern: orchestration.
The adoption evidence is strong enough to treat Airflow as more than a popular tool. When Apache Airflow 3.0 was announced in April 2025, the project said Airflow had more than 30 million monthly downloads and was used by more than 80,000 organizations, up from 25,000 organizations in 2020. The same announcement said Airflow had expanded beyond ETL and ELT into MLOps and GenAI workflows, with more than 30% of users using it for MLOps and 10% using it for GenAI workflows. Download counts can be inflated by CI systems, containers, and repeated automated installs, but the scale still matters. Airflow is not a weekend curiosity. It is embedded software.
The cloud providers confirm the point. The official Apache Airflow ecosystem lists multiple Airflow-as-a-service options, including Astronomer Astro, Google Cloud Composer, Amazon Managed Workflows for Apache Airflow, Azure Data Factory Managed Airflow, and others. AWS describes MWAA as a way to orchestrate pipelines using the “industry-standard Apache Airflow platform.” That phrase matters because cloud providers do not package every open-source project this way. They package what customers expect to find.
The more durable evidence is the installed base of DAGs. A DAG is not just code. In a mature company, it is encoded business process. It may refresh financial reporting, prepare machine-learning features, update customer-facing data products, trigger compliance workflows, or coordinate a chain of systems no single person fully owns. Replacing Airflow in those environments is not like changing a dashboarding tool. It means rediscovering dependencies, retraining teams, rebuilding integrations, rewriting runbooks, and hoping no essential business rule lives inside a comment written by someone who has since left to advise startups.
This does not make Airflow permanent. No infrastructure standard is permanent. It does mean Airflow’s durability should be measured in years, not quarters. A reasonable forecast is that Airflow remains one of the central enterprise orchestration standards for at least the next five to ten years, particularly in heterogeneous environments where workflows cross clouds, warehouses, SaaS tools, transformation engines, ML systems, and governance layers. The relevant question is not whether every new workflow will be written in Airflow. The relevant question is whether enough business-critical workflow memory already lives in Airflow that enterprises will need a trusted way to run it for a long time. On the available evidence, that answer is yes.
The four ways to consume the Airflow standard
Once an open-source project becomes a standard, the market around it tends to stratify. At the beginning, there is the project itself. Then companies wrap the project in internal tooling. Then cloud providers make the standard easier to consume inside their ecosystems. Finally, if the standard is large enough and operationally demanding enough, there is room for a specialized enterprise company whose job is not merely to host the software, but to make it safe for institutions to standardize on.
Airflow has reached that stage. The real question is no longer just, “Do we use Airflow?” The more precise question is, “Who owns the Airflow components when something breaks?” The scheduler, DAG processor, webserver, metadata database, DAG deployment process, provider dependencies, workers, queues, logs, secrets, upgrades, security patches, observability, access controls, and support model all need an owner.
1. Raw Airflow: the team owns the whole system
The first option is raw Airflow. A team installs the open-source project directly and runs it on a virtual machine, in Docker, on Kubernetes, or in some environment that began as a proof of concept and became production through the familiar organizational process of not quite getting around to replacing it. This path gives maximum control. It also means the team owns every operational burden: scheduler health, database backups, worker scaling, secrets, logs, dependency constraints, provider versions, high availability, incident response, and upgrades.
For sophisticated infrastructure teams, that may be rational. They may want the control enough to pay for it in engineering attention. For many others, it becomes an accidental second business. They did not merely adopt Airflow; they became an Airflow vendor to themselves. Open source can be free in the way a puppy is free. The acquisition cost is not where the story ends.
2. Self-managed Airflow: the platform team becomes the vendor
The second option is self-managed Airflow wrapped inside an internal platform. This is Airflow on Kubernetes, Airflow through Helm, Airflow behind internal CI/CD, Airflow with custom operators, shared libraries, logging standards, access controls, and deployment conventions. It can work well, but it changes the burden rather than eliminating it.
The platform team becomes the vendor. It must publish versions, support users, write documentation, manage upgrades, respond to security issues, debug incidents, and explain to business stakeholders why a failed revenue report has somehow become a conversation about Kubernetes pod eviction. This can be worth doing, especially in organizations with strong platform engineering discipline. It is not free merely because no external invoice appears. It is paid for in headcount, attention, incident load, and the opportunity cost of everything else the platform team is not doing.
3. Cloud-managed Airflow: the cloud owns the infrastructure, and also the frame
The third option is cloud-managed Airflow. AWS MWAA, Google Cloud Composer, and Microsoft’s managed Airflow offerings reduce operational burden and fit into existing cloud procurement, security, and billing systems. For many companies, that is enough. If the company is mostly on one cloud, and the workflows are naturally close to that cloud’s services, managed Airflow from the cloud provider can be a sensible middle ground.
Cloud-managed Airflow usually answers a cloud question, not an enterprise question. AWS wants Airflow to work well inside AWS. Google wants Airflow to work well inside Google Cloud. Microsoft wants Airflow to work well inside Azure and Fabric. That is not a criticism; it is the point of a cloud platform. The enterprise data estate, however, often crosses clouds, warehouses, SaaS systems, governance layers, observability tools, and legacy infrastructure. A cloud feature can be a good way to run Airflow in a cloud without becoming the enterprise standardization layer for open orchestration.
4. Specialized enterprise Airflow: the Red Hat-shaped option
The fourth option is specialized enterprise Airflow. This is where Astronomer sits. Astronomer describes Astro as the “unified orchestration platform for Apache Airflow” and says it helps teams develop faster, scale reliably, and monitor in one place. Its product materials emphasize development tooling, AI-assisted coding, CI/CD, Terraform support, dbt orchestration, monitoring, observability, and private-cloud options.

This is more than hosting, or at least it must become more than hosting if the larger opportunity is real. Hosting can be copied. Cloud providers can host. Internal platform teams can host. Consultants can host. An engineer with a Helm chart, an espresso problem, and insufficient supervision can host. The larger question is whether Astronomer can become the company that makes open orchestration safe for enterprise standardization.
The Red Hat motion: making open orchestration safe to standardize on
The first strategic analogy is Red Hat. The point is not that Astronomer should copy Red Hat cosmetically. It is that Red Hat solved a very specific institutional problem. Linux was already powerful before Red Hat became the great commercial open-source company. Developers knew it mattered. Enterprises were interested. But large organizations needed more than access to source code. They needed lifecycle commitments, security response, support, compatibility, certification, training, partner validation, and a vendor accountable enough to make the decision defensible to procurement, audit, legal, finance, and the CIO.
Red Hat’s own language is useful because it is so enterprise-boring, which in this context is the highest compliment. Red Hat Enterprise Linux is described as a stable foundation for enterprise innovation, and Red Hat’s lifecycle policy says RHEL versions 8, 9, and 10 have a “ten year life cycle” across full and maintenance support phases followed by an extended life phase. This is the machinery by which open source becomes safe for enterprise standardization.

There is nothing flashy about a lifecycle policy, and that is exactly the point. Enterprises do not standardize on software because it has the most exciting launch demo. They standardize when the risk becomes understandable. They want to know how long a version will be supported, how security fixes will arrive, how compatibility will be handled, how applications will be certified, how employees will be trained, and who will answer the phone when something breaks. Red Hat commercialized Linux by doing the boring work required to make an open standard institutionally safe.

The financial outcome shows how large that machinery can become. Red Hat says it became the first open-source technology company to surpass more than $1 billion in revenue in 2012, and IBM acquired Red Hat in 2019 for approximately $34 billion. Those facts are not just trophies. They are evidence that the enterprise open-source prize does not necessarily go to the company that owns the project. It goes to the company that makes the standard institutionally safe.

Astronomer’s near-term job is therefore not simply to be a better managed Airflow service. That framing is accurate enough to be dangerous. It invites comparison with MWAA, Cloud Composer, Azure Managed Airflow, and internal platform teams. The larger claim is that Astronomer can become the enterprise institution around open orchestration, the company that gives customers a supported runtime, lifecycle policy, upgrade path, compatibility matrix, security posture, governance model, migration path, certification system, partner ecosystem, and support experience.
The distinction matters. A managed Airflow company competes on convenience. An open orchestration company competes on trust. The first can be copied by cloud providers and internal platform teams. The second is built through years of reliability, ecosystem discipline, and category leadership. Red Hat did not become Red Hat by saying Linux was easy to install. It became Red Hat by making Linux safe to standardize on. Astronomer has to do the same for orchestration.
This is the Red Hat work. It is unglamorous. It is difficult. It is also the work that would make the analogy credible.
The field is real, which makes the thesis more trustworthy
The Red Hat analogy gets weaker if we pretend Astronomer has no competitors. It gets stronger if we map the field honestly and show that the competitors are not all competing for the same position.
There are direct Airflow-service competitors. The official Airflow ecosystem already lists Astro, Google Cloud Composer, Amazon MWAA, Azure Data Factory Managed Airflow, Yandex, STACKIT, and other Airflow-as-a-service options. The hyperscalers are especially serious because they have distribution, procurement leverage, existing trust, and the ability to make managed Airflow good enough for many use cases.
There are also serious Airflow alternatives. Dagster describes itself as a unified control plane for data and AI pipelines. Prefect positions itself around workflow orchestration and AI infrastructure. Kestra describes itself as an open-source orchestration platform for data, AI, and infrastructure workflows. These companies are not trying to become Red Hat for Airflow. They are trying to persuade the market to adopt a different orchestration model, especially for teams frustrated by Airflow’s operational complexity or batch-oriented heritage.
A third competitive category is platform-embedded orchestration. Databricks Lakeflow Jobs provides workflow automation for Databricks workloads. Snowflake Tasks can coordinate task graphs inside Snowflake. dbt Cloud has its own job execution model. Salesforce Flow, Workato, Zapier, Hightouch, and ServiceNow all participate in adjacent automation or workflow markets. These platforms can absorb workflows that naturally live inside their ecosystems. But that is also the limitation: they are strongest inside their walls.
This field suggests a more precise handicap. If the question is “Who can provide orchestration?” the field is crowded. If the question is “Who can replace Airflow in greenfield modern data teams?” Dagster, Prefect, and Kestra deserve attention. If the question is “Who can absorb orchestration inside a dominant data platform?” Databricks and Snowflake are formidable. If the question is “Who can provide managed Airflow inside a cloud?” AWS, Google, and Microsoft are real competitors.
But if the question is “Who can become the neutral enterprise institution around open orchestration itself?” the field narrows. The hyperscalers are not neutral because their strategic center is their cloud. The newer orchestrators are not Airflow institutions because their strategic goal is to change the standard. The data platforms are not neutral because orchestration is subordinate to their platform. The older workload automation vendors have enterprise DNA but not Airflow-native developer gravity. That leaves Astronomer in a distinctive position: not uncontested, but unusually aligned with the Red Hat role.
The analysts call it DataOps, but the category is orchestration
The analyst world has noticed Astronomer, but it has mostly placed the company in DataOps, data orchestration, pipeline operations, and Airflow management. That is understandable because the first buyer is usually the data platform team, and the first workflows are usually data workflows. But DataOps is an imprecise category. It collects too many adjacent problems: pipeline reliability, data quality, observability, testing, deployment, metadata, governance, and workflow management. It is a neighborhood, not a strategic identity.

That is directionally right. DataOps is being pulled upward by AI and analytics because the enterprise cannot run AI systems on top of unreliable data workflows. But DataOps is still too wide and too foggy to carry Astronomer’s ambition. It makes Astronomer sound like one vendor in the modern data stack rather than the company that could own the control layer for graph-shaped work.
Forrester’s public signal is economic rather than categorical. Astronomer summarizes a commissioned Forrester Total Economic Impact study as finding 438% ROI, payback in under six months, 45% reduced Airflow cloud-computing infrastructure costs, 75% less infrastructure-management workload, 70% less critical downtime, and 92% faster issue resolution for noncritical services. Because this is a commissioned study summarized on Astronomer’s site, it should be treated as buyer-case evidence rather than neutral proof of category leadership. It is still useful because it shows the kind of pain Astronomer is already addressing: downtime, infrastructure burden, cost, and issue resolution.
The public IDC category evidence is less direct. IDC has adjacent DataOps and industrial DataOps research, but I would not claim a clear IDC placement for Astronomer without a specific paid report. The safer conclusion is that analysts currently place Astronomer in the orbit of DataOps, data orchestration, data pipelines, and Airflow operations. That is not wrong. It may simply be incomplete.
Astronomer’s sharper category is orchestration. That is the thing Airflow standardized. That is the thing enterprises need when work crosses systems. That is the thing AI agents will require when they move from answering questions to taking actions. The industry did not standardize on DataOps as the core primitive. It standardized on orchestration: graph-shaped work expressed as tasks, dependencies, schedules, events, retries, state, lineage, and auditability.
This distinction matters because category names shape company ambition. A DataOps company sounds like one vendor in the modern data stack. An orchestration company sounds like a control layer. DataOps confines Astronomer to the data team. Orchestration gives Astronomer a path into AI context, agent execution, and enterprise workflows.

The Red Hat analogy becomes stronger through this lens. Red Hat did not let itself become merely a Linux support vendor. It became the enterprise institution around open infrastructure. Astronomer’s version is not to become a DataOps vendor. It is to become the enterprise institution around open orchestration.
The ServiceNow motion: workflow expansion from one department to the enterprise

ServiceNow began with IT service management. IT had an obvious workflow problem: incidents, requests, changes, approvals, escalations, service levels, audit trails, and handoffs. ServiceNow did not start by claiming the whole enterprise. It solved a painful workflow problem in a department where the pain was visible, budgeted, and persistent. Over time, the abstraction expanded. HR had requests, approvals, onboarding, and case management. Finance had procurement, approvals, and exceptions. Legal had intake, review, handoffs, and records. Customer service had cases, entitlements, escalations, and resolution workflows. Different departments used different nouns, but the workflow grammar was similar.
ServiceNow now explicitly presents itself as broader than ITSM. Its Enterprise Service Management page says the ServiceNow Platform and its native workflows serve business functions from IT to HR, customer service, finance, and procurement, and says ServiceNow integrates with legacy and newer systems, making it the “digital backbone” of the enterprise.

That is the arc: ITSM became ESM because workflow was not actually an IT problem. IT was simply where the workflow problem first became impossible to ignore. Once the company had a credible workflow platform in IT, it could move into adjacent departments where the same underlying grammar appeared. A request is a request. An approval is an approval. A handoff is a handoff. A policy is a policy. A case is a case. The nouns change, but the enterprise still needs the work to move.
ServiceNow’s AI-era language makes the point even more directly. In its 2025 annual report, ServiceNow says AI can analyze data and generate information, but turning that information into business outcomes requires infrastructure. That sentence is almost a thesis statement for the next decade of enterprise software.

ServiceNow is not asleep here. It is already moving aggressively into governed autonomous work. At Knowledge 2026, ServiceNow said its platform can “sense, decide, act, and secure” autonomous work at scale. That means the essay should not caricature ServiceNow as an old workflow company with AI bolted on. ServiceNow understands the AI workflow opportunity. The question is whether Astronomer can approach the same problem from a different architectural starting point: open standard, code-first workflow, data-native execution, and Airflow as the graph engine.
Sense, decide, act, and secure.
The combined thesis is therefore sharper than either analogy alone. Red Hat showed how to commercialize an open-source infrastructure standard. ServiceNow showed how a departmental workflow wedge can become an enterprise workflow platform. Astronomer may have both patterns available at once. But the common word between the two is not DataOps. It is orchestration: the disciplined coordination of work across systems, policies, people, and increasingly agents.
Data orchestration may be Astronomer’s ITSM
The comparison only works if the sequence is respected. ServiceNow earned the right to expand because it first became trusted in ITSM. Astronomer cannot skip the equivalent step. But its equivalent is not DataOps in the broad analyst sense. Its equivalent is data orchestration.
Data orchestration is where the pain is visible today. Data teams own the DAGs, dependencies, schedules, retries, lineage, SLAs, failures, ownership, and operational state that make Airflow matter. Airflow gives this work an open standard. Astronomer’s job is to become the company enterprises think of when they decide to standardize on that standard.
This is not yet guaranteed. Airflow being a standard does not automatically make Astronomer the institution around that standard. Enterprises still choose raw Airflow, internal platforms, cloud-managed Airflow, platform-native orchestration, or alternative orchestrators. Astronomer is well positioned, but the opportunity has to be won through execution.
If Astronomer lands that motion, however, a second strategic option appears. Once a company has built a trusted operating layer for graph-shaped data work, it can ask whether graph-shaped work is really confined to data. Revenue operations, customer success, finance, compliance, procurement, security, product operations, AI context production, and agent execution all contain dependencies, state, approvals, handoffs, exceptions, retries, and audit trails. They are not data pipelines in the narrow sense, but they are orchestration problems.
That is the ServiceNow motion. ServiceNow began with IT workflows and expanded into enterprise workflows. Astronomer can begin with data orchestration and expand into enterprise orchestration. Data was the first workload. Orchestration is the category.
This is also the place where Astronomer has to be disciplined. A company does not earn the right to expand horizontally because a slide says the abstraction is portable. It earns that right by becoming trusted in the first domain. ServiceNow earned the right to talk about enterprise workflows by becoming indispensable to IT service management. Astronomer has to earn the right to talk about enterprise orchestration by becoming indispensable to data orchestration. Only then does the broader question become serious: if Airflow can govern the workflows behind the data team, why can’t the same operating model govern the workflows behind context, agents, and the business itself?
The context layer makes orchestration more urgent
The next enterprise AI bottleneck may not be the model. It may be context.
The first generation of modern AI infrastructure focused on models. The second focused on tools. Anthropic’s Model Context Protocol, or MCP, gave the industry a standard way to connect AI applications to external systems. Anthropic describes MCP as an open standard that enables developers to build “secure, two-way connections” between data sources and AI-powered tools. In December 2025, Anthropic donated MCP to the Linux Foundation’s Agentic AI Foundation, where it joined OpenAI’s AGENTS.md and Block’s goose as founding projects under neutral governance.

This was an important standardization step, but it did not solve the full context problem. Connecting an agent to a tool is not the same thing as giving the agent a durable understanding of the business. MCP can help an agent reach a system. It does not, by itself, decide which business definition is correct, whether a fact is stale, whether a customer relationship has changed, whether a user has permission to use a piece of context, or whether the action an agent is about to take should be stopped.
Neutral, open, and community-driven.
The deeper problem is now becoming visible. Agents need memory. They need business definitions. They need knowledge graphs. They need permissions. They need to know which customer is related to which account, which metric definition applies in which context, which fact is current, which fact has expired, which human corrected a previous answer, and which workflow produced the data they are about to use. A model without context is clever but unreliable. A model with stale or ungoverned context may be worse, because it can act with confidence on the wrong version of the business.
Several companies are already trying to define this memory layer. Zep’s Graphiti describes itself as a Python framework for building “temporally-aware knowledge graphs” designed for AI agents. Zep’s graph documentation says its graph contains entities, relationships, and facts, while handling changes over time. Mem0 calls itself a universal, self-improving memory layer for LLM applications. Letta, born from MemGPT, focuses on persistent agents that continuously learn and adapt. Cognee describes itself as the missing layer between data and agents.
Temporally-aware knowledge graphs.
These companies are closer than Astronomer to the cognitive-memory primitive itself. If the question is who is likely to define the canonical memory graph, the short list probably starts with Zep/Graphiti, Mem0, Letta, Cognee, or a future incumbent-backed standard from Anthropic, OpenAI, or the Linux Foundation ecosystem. OpenAI is already working on related context surfaces through memory and AGENTS.md. Anthropic has MCP and Skills. The open-source community is experimenting rapidly. That is the race to define the memory primitive.
But the primitive is only part of the problem. Enterprise context is not created once and stored forever. It is produced. It is refreshed. It is corrected. It is governed. It is assembled from systems of record, documents, Slack threads, tickets, warehouse tables, CRM fields, human feedback, and prior agent actions. It has lineage. It has permissions. It has staleness. It has competing definitions. It has consequences.
That makes context an orchestration problem.
Context is not a database. It is an orchestration problem.
The AI context layer does not weaken the orchestration thesis. It makes it more urgent.
A context graph can store entities, relationships, facts, and timestamps. A memory system can help an agent retrieve relevant history. A vector database can find semantically similar documents. These are useful primitives. But enterprise context is not valuable merely because it exists somewhere. It is valuable when the enterprise can trust how it was created, whether it is current, who is allowed to use it, what definitions shaped it, what evidence supports it, and what actions it informed.
That is why the context layer behaves less like a static database and more like a living workflow. A company’s definition of active customer can change. A territory assignment can change. A contract can supersede an earlier agreement. A support escalation can change the risk profile of an account. A human correction can invalidate a prior agent memory. A metric can be redefined. A permission can be revoked. The context layer must not merely store these facts. It must know how they were produced, when they became valid, when they stopped being valid, who approved them, and which agent used them to make which decision.
Zep’s graph documentation is useful here because it makes the temporal nature of context explicit. It says Zep’s graph contains entities, relationships, and facts, and that facts include valid and invalid timestamps. This is the right direction for the primitive. But once that primitive enters an enterprise, someone still has to orchestrate the workflows that populate it, refresh it, validate it, govern it, and connect it to downstream agents.
Entities, relationships, and facts.
This is a natural place for Astronomer to play. Airflow already orchestrates the workflows that produce data. Astro already operates Airflow in the enterprise. Otto is already framed as an agent that knows a team’s Airflow environment, learns conventions, and can use operational history to build DAGs, investigate failures, and plan upgrades. Astronomer’s Otto page describes a compatibility knowledge base with “version matrices, deprecation maps, upgrade paths, failure signatures” built from years of running Airflow at enterprise scale. That is not generic chatbot memory. It is operational context.

Astronomer’s enterprise AI framework also points in this direction. It describes a context control plane made of four layers: Definitions, Knowledge, Reasoning, and Guardrails. The paper argues that Airflow and Astro are the natural substrate because orchestration is where context is built, governed, and continuously evolved. That is a powerful claim if Astronomer executes against it. The company does not need to be the only memory graph in the market. It needs to be the enterprise layer that makes context production reliable.
Definitions, Knowledge, Reasoning, and Guardrails.
The bridge from data orchestration to context orchestration is therefore much more natural than it may first appear. In data orchestration, Astronomer helps enterprises run the workflows that produce reliable data. In context orchestration, Astronomer could help enterprises run the workflows that turn data, definitions, history, and feedback into reliable context. In enterprise orchestration, that context then becomes part of the business workflows that humans and agents execute together.
This also sharpens the answer to the question of who is likely to win the context layer. If “context layer” means the memory primitive, Astronomer is not the obvious favorite unless it acquires or partners into that layer. If “context layer” means the production system that keeps enterprise context fresh, governed, observable, and safe to use, Astronomer has a much stronger claim.
That distinction belongs at the center of the essay because it prevents the thesis from becoming sloppy. Astronomer should not pretend that Airflow is itself a memory graph. It should argue that production context is a workflow problem, and workflow is where Astronomer has earned the right to compete.
The simplest version of the context thesis is this: Astronomer does not need to become the memory graph. It needs to become the company that orchestrates how the memory graph stays true.
Enterprise orchestration is the option that appears if Astronomer earns it
The temptation, when a company sits near a large open-source standard, is to define the opportunity too narrowly. In Astronomer’s case, the narrow version is straightforward: Airflow is the standard for data orchestration, and Astronomer can become the best enterprise platform for running Airflow. That is already a meaningful company. But it may not be the full company.
The larger possibility appears only after Astronomer earns the first position. If Astronomer can make Airflow safe for enterprises to standardize on, it will have done more than commercialize a data-engineering tool. It will have institutionalized a way of operating graph-shaped work. That distinction matters because graph-shaped work is not confined to data teams.
A modern data pipeline is obviously a graph. One task depends on another. A table must be refreshed before a model can run. A model must run before a score can be published. A quality check must pass before a dashboard updates. Airflow became popular because it made those dependencies visible, programmable, observable, and recoverable. But the same pattern appears elsewhere in the enterprise. A revenue workflow may begin with a product signal, move through enrichment and scoring, check suppression rules, route an account, notify a human, update a CRM, and measure the result. A finance workflow may gather inputs, reconcile systems, request approvals, validate exceptions, and produce an auditable close process. A compliance workflow may collect evidence, check policy, escalate exceptions, and preserve a record of who approved what. An AI-agent workflow may ask one model to classify a situation, another to draft an action, a human to approve it, and a downstream system to execute it.
These are not identical workflows, but they share a grammar. They involve dependencies, triggers, state, handoffs, retries, exceptions, approvals, audit trails, and consequences. In other words, they are business process graphs. The category name for that may eventually be EnterpriseOps, enterprise workflow control, business orchestration, or something else. The name matters less than the underlying pattern. It is orchestration expanding beyond its first data workload.
That is why Astronomer’s strategic ceiling may be higher than DataOps. The company’s first job is to become Red Hat for Airflow: the trusted enterprise institution around an open-source orchestration standard. But if it succeeds, a second path opens. Data orchestration can become to Astronomer what ITSM was to ServiceNow: the first departmental workflow wedge in a much broader enterprise workflow platform.
The distinction is important. Enterprise orchestration is not generic automation. The world already has plenty of tools that move data between applications or let business users design simple workflows. Astronomer’s potential claim is deeper: that the most important operational workflows in a company should be versioned, observable, testable, governed, auditable, and operated like software. That was true first for data pipelines. It may become true for much of the enterprise.
The next ServiceNow, but AI-native and built on an open standard
The AI-native version of this category is not a chatbot attached to a scheduler. That would be a novelty, and the enterprise has a limited appetite for novelty once the demo ends and the audit trail begins. The AI-native version is a workflow control plane built on the assumption that humans, applications, data systems, memory systems, and AI agents are all actors in the graph.
In that world, an agent may summarize an account, recommend a next-best action, draft a customer message, classify a support case, investigate a failed workflow, or propose a change to a process. But the workflow layer defines what the agent may see, what it may change, what context it may retrieve, what must happen first, what requires approval, what policy applies, how retries behave, what gets logged, and how the organization later reconstructs the decision. The agent reasons; the graph governs.
OpenAI’s AGENTS.md helps explain why lightweight context standards are emerging around agents. The official AGENTS.md site calls it a simple, open format and describes it as a predictable place to give coding agents context and instructions. That is useful, but it is still a file-based primitive for a narrow use case. Enterprise context will need more than instructions. It will need a continuously updated memory of entities, relationships, policies, definitions, actions, and exceptions.

This is where the ServiceNow comparison becomes both more compelling and more difficult. ServiceNow is already making a strong AI governance claim. Astronomer cannot win by pretending ServiceNow lacks AI. Astronomer’s possible advantage is architectural: an open, code-first, Airflow-native workflow substrate that begins with data and expands into context and business process graphs without surrendering engineering discipline.
That distinction could matter. ServiceNow is adding AI to a mature proprietary enterprise workflow platform. Astronomer has the chance to build an AI-native workflow control plane on top of an open orchestration standard. In a world where every enterprise application is getting its own AI layer, the value may move to the layer that governs what those AI systems are allowed to do together.
The AI-native claim becomes credible only if AI is embedded in the lifecycle of work: design, validation, deployment, monitoring, failure analysis, governance, optimization, and audit. In data orchestration, that means safer DAGs, better upgrades, faster root-cause analysis, stronger observability, and less operational burden. In context orchestration, it means fresher definitions, better entity resolution, stale-context detection, permission-aware retrieval, and provenance. In enterprise orchestration, it means governed AI action across business systems.
The goal is not letting AI wander through the enterprise with a lanyard and a dream. The goal is giving AI a governed path to do work safely.
What Astronomer has to do to own orchestration
The Red Hat future does not arrive because Airflow is popular. Popularity creates the opening. Execution determines whether the opening becomes an institution. If Astronomer wants to become the company enterprises trust around open orchestration, it needs to build several specific capabilities that go beyond hosting, developer experience, and feature velocity.
1. Reclaim orchestration as the category
Astronomer should stop letting DataOps define the story. DataOps is where the first buyer lives, but orchestration is what the company does. This is not a semantic quibble. Category language shapes strategy, sales, product, hiring, analyst relations, and the ambition of the field organization. If Astronomer allows itself to be understood as a DataOps company, it will be evaluated against a crowded collection of pipeline, data quality, observability, and governance tools. If it owns orchestration, it can define the control layer for graph-shaped work.
The company already has the right word in its product and messaging. It needs to make the word unavoidable. Airflow standardized orchestration for data teams. Astronomer should become the enterprise institution around open orchestration, then extend that category into context and enterprise workflows.
2. Create a named enterprise Airflow distribution
Red Hat had Red Hat Enterprise Linux. Astronomer needs an Airflow equivalent: a clearly named, clearly versioned, clearly supported enterprise distribution that customers can standardize on. Astro can remain the commercial platform, but the enterprise distribution should be legible as an artifact inside it. It should have version lines, signed images, supported Airflow versions, supported Python versions, tested provider packages, dependency constraints, software bills of materials, security bulletins, compatibility matrices, and deployment-mode guarantees.
Large companies do not standardize on vibes. They standardize on artifacts that can be documented, procured, audited, secured, and supported. “We use Airflow” is a technical statement. “We standardize on this enterprise Airflow distribution, under this lifecycle and compatibility model” is an architecture decision.
3. Make lifecycle management a product promise
Airflow upgrades are not ordinary updates because DAGs encode business processes. An upgrade that breaks a DAG may mean a stale executive report, a missed compliance run, a delayed customer-facing data product, or a model trained on old features. Astronomer should make upgrade safety one of its defining advantages: support windows, extended-support options, provider compatibility matrices, CVE response targets, deprecation calendars, upgrade-readiness scoring, automated DAG import validation, metadata replay tests, canary upgrade workflows, provider-diff reports, and generated remediation pull requests for common breaking changes.
Red Hat made lifecycle part of the product because lifecycle is how enterprises plan. Astronomer should do the same. In infrastructure, the reduction of upgrade anxiety is not a minor feature; it is often the reason the budget exists.
4. Build certification that means production competence
Red Hat helped create a labor market around enterprise Linux skills. Astronomer should do the same for Airflow. There should be serious credentials for Airflow developers, Airflow platform engineers, Astro administrators, Airflow migration specialists, and enterprise orchestration architects. These should not be badges for watching videos while clearing Slack. They should test real operational skill: designing reliable DAGs, managing provider dependencies, securing connections, debugging failed tasks, planning upgrades, interpreting metadata, configuring executors, defining SLAs, and handling incidents.
A standard becomes more durable when people can build careers around it. If Astronomer wants to be the institution around open orchestration, it should make orchestration skill legible to the labor market.
5. Create a certified integration ecosystem
Airflow touches warehouses, transformation tools, observability platforms, governance systems, SaaS applications, ML platforms, AI systems, memory systems, and internal APIs. A certified integration should mean more than a logo wall. It should mean tested versions, reference architectures, security guidance, documented failure boundaries, and joint escalation paths. When a workflow breaks between Airflow, Snowflake, dbt, Datadog, and a CRM system, the customer should not have to convene a multi-vendor blame seminar and serve refreshments.
This is exactly the kind of boring institutional machinery that makes a standard safe for enterprise expansion. A logo wall says two companies know each other. A certified ecosystem says the integration works under defined conditions and that there is a process when it does not.
6. Industrialize migration
The world is full of orchestration debt: cron jobs that became mission-critical by accident, self-hosted Airflow clusters nobody wants to upgrade, MWAA environments that solved provisioning but not governance, Cloud Composer deployments that are hard to standardize across the enterprise, legacy schedulers that remain alive because everyone suspects they still power something important, and internal workflow engines built by teams that have since reorganized twice.
Astronomer should productize migration from cron to Airflow, self-managed Airflow to Astro, MWAA to Astro, Composer to Astro, Airflow 1 or 2 to Airflow 3, legacy schedulers to Airflow, and internal orchestrators to enterprise Airflow. Each path should include assessment tooling, DAG scanners, dependency maps, risk scoring, cost models, fixed-scope implementation packages, reference architectures, and customer proof.
The enterprise does not merely need to believe the future is better. It needs a safe road out of the past. The company that owns migration often ends up owning the standard.
7. Stay visibly upstream-friendly
Airflow is an Apache project, not an Astronomer project. The more commercially successful Astronomer becomes, the more carefully it must preserve that distinction. The right posture is not “Astronomer is Airflow.” The right posture is that Airflow is the open standard and Astronomer is the enterprise way to run it.
That requires visible upstream contribution, open education, maintainer support, community investment, and restraint in messaging. Red Hat commercialized Linux without making Linux feel captured. Astronomer needs the same discipline. This is not only good citizenship. Astronomer’s commercial advantage depends on Airflow’s community credibility.
8. Build the enterprise field motion around standardization
A Red Hat-class company does not merely sell features to practitioners. It helps practitioners win institutional arguments. Astronomer needs CIO decks, CDO decks, security packets, architecture review templates, procurement guides, compliance narratives, migration calculators, TCO models, reference architectures, and internal decision-record templates. The best enterprise infrastructure companies do not merely answer RFPs. They shape the internal argument that creates the RFP.
9. Earn enterprise orchestration with business workflow depth, not category language
Only after Astronomer lands the Red Hat motion in data orchestration does the ServiceNow motion become credible. The expansion should not begin with a claim that Astronomer can replace martech, RevOps, finance systems, or ServiceNow. That would sound like a stunt. The better claim is that, once companies trust Astronomer to govern graph-shaped data work, other graph-shaped business workflows become candidates for the same operating model.
That expansion would require a product strategy different from generic automation. Astronomer would need business-user surfaces that do not compromise engineering control. Engineers should define governed workflow templates, approved integrations, policy checks, deployment rules, and rollback paths. Business users should be able to change safe parameters: thresholds, audiences, approval rules, territories, escalation paths, message slots, timing, and routing logic. The code remains the source of operational truth, but the business gets a usable interface for the parts it legitimately owns.
Astronomer would also need a business object model. Data workflows are organized around DAGs, tasks, assets, tables, files, and jobs. Enterprise workflows are organized around accounts, contacts, opportunities, invoices, contracts, cases, vendors, employees, approvals, policies, subscriptions, renewals, and entitlements. The platform does not need to become a CRM or ERP, but it needs enough semantic understanding to orchestrate business workflows without feeling like engineers are cosplaying as RevOps.
The governance story would have to become the center. The strongest reason to orchestrate enterprise workflows through a governed control plane is not that it is cheaper than existing automation tools. It may or may not be. The stronger reason is accountability. A business should be able to answer why an action occurred, which data was used, which policy applied, which human approved it, which agent recommended it, which system changed, and what downstream outcome followed. Traditional application-local workflow builders often struggle to answer those questions across the stack. A workflow control plane could make the process itself the audit trail.
What Astronomer has to do to play in context
Astronomer has a plausible context-layer opportunity, but only if it avoids altitude confusion. It should not vaguely imply that Airflow is itself the memory primitive. That will not convince AI-native buyers who are already looking at Zep, Mem0, Letta, Cognee, LangChain, vector databases, graph databases, and whatever Anthropic or OpenAI standardizes next.
The cleanest lane is this: Astronomer should own the orchestration, governance, and lifecycle of enterprise context, while partnering, certifying, or acquiring into the memory primitive. That is a strong position because the enterprise context problem is not solved when a graph exists. The graph must stay true.
1. Define context orchestration publicly
Astronomer should turn its context-control-plane thinking into a category with a buyer, problem, architecture, maturity model, and deployment pattern. “Context control plane” is a useful phrase, but the broader market needs a simpler operational concept. Context orchestration can be that concept if it is defined as the governed creation, refresh, validation, delivery, and auditing of context for AI systems.
The point should be clear enough for a CFO or CIO to repeat: agents fail when they lack governed context, and governed context has to be orchestrated.
2. Build first-class integrations with memory and context systems
Astronomer should not bet that one memory primitive will win immediately. It should integrate with the field. Zep/Graphiti, Mem0, Letta, Cognee, OpenAI memory surfaces, Anthropic MCP, AGENTS.md, vector databases, graph databases, warehouses, data catalogs, CRM systems, ticketing systems, and governance tools should become certified context sources and targets.
This is a Red Hat move. Red Hat did not win by pretending the rest of the ecosystem did not exist. It certified, validated, supported, and made the ecosystem safer. Astronomer should do the same around context.
3. Create context DAGs
Astronomer should productize reusable Airflow patterns for building and maintaining context. A context DAG might ingest source facts, resolve entities, apply definitions, check permissions, update a graph memory system, invalidate stale facts, run evaluations, capture human corrections, and publish context blocks to agents.
This is where Astronomer can make the abstract category concrete. Context orchestration becomes real when a customer can see the workflows that keep context fresh and governed.
4. Make context lineage visible
The platform should answer questions that will soon become unavoidable: which workflow created this context, from which sources, under which business definition, at what time, with which permissions, and which agent used it to make which decision?
If the answer to those questions is hidden inside a vector database, a prompt, a memory SDK, and a Slack thread, the enterprise does not have governed AI. It has a confidence trick with logging.
5. Treat stale context as a production incident
If a churn definition changes, a customer ownership field is wrong, a contract supersedes a prior fact, or a memory graph contains outdated information, the platform should surface that risk the same way it surfaces broken pipelines. In an AI enterprise, stale context is not a documentation issue. It is an operational risk.
One of Astronomer’s strongest possible claims is that it can make context freshness observable. That is not a memory feature. It is an operations feature.
6. Consider acquiring the primitive
If Astronomer wants to move up the stack rather than partner, Zep/Graphiti is the most obvious strategic fit. Graphiti is graph-native, temporal, open source, and close to the entity/relationship/fact model that enterprise context seems likely to require. Letta would be a different kind of fit, closer to the persistent-agent and LLM-operating-system framing. Mem0 has strong memory-layer mindshare. Cognee has a compelling graph and document-memory story.
Astronomer does not have to acquire a memory company. But it should be honest about the build-versus-buy question. The company has orchestration DNA, Airflow distribution, and enterprise workflow credibility. It does not obviously have the deepest memory-science DNA. A partnership ecosystem may be enough. An acquisition could accelerate the move if Astronomer decides the context primitive is too strategically important to leave entirely outside the company.
7. Do not trap the story inside Airflow
Airflow is Astronomer’s credibility layer, but it can also become a ceiling. AI platform leaders may not want to hear that context is simply another reason to standardize on Airflow. They want to know how agents will get reliable context, how memory will be governed, how actions will be audited, and how the organization will avoid AI sprawl.
The story has to become: Astronomer governs context workflows for agents. Airflow is the open standard and execution substrate that makes the claim credible. But the buyer should feel that Astronomer is solving the AI context problem, not merely extending the Airflow sales pitch.
The Copernican shift
The old view puts the data pipeline at the center. From there, Astronomer looks like a DataOps company, Airflow looks like a data-engineering tool, and Astro looks like a better way to run DAGs. The market becomes a comparison of orchestration tools: Airflow versus Dagster, Astro versus MWAA, Cloud Composer versus self-hosted, Databricks workflows versus external orchestration, Snowflake Tasks versus neutral orchestration. Those comparisons matter, but they do not fully explain the opportunity.
The better view puts orchestration at the center. Every company now runs on graph-shaped work. Some of it lives in Airflow. Some lives in cron. Some lives in cloud services, notebooks, dbt jobs, SaaS automations, spreadsheets, legacy schedulers, memory graphs, vector stores, agent frameworks, or the private memory of employees who never intended to become infrastructure. These workflows feed dashboards, customer products, ML systems, compliance processes, AI agents, financial reporting, and operational decisions. The business depends on them, but often cannot see them clearly, govern them consistently, or upgrade them safely.
Data teams were the first to formalize the problem because data pipelines made dependencies impossible to ignore. Airflow became a standard because it gave that work a durable form. Astronomer’s first opportunity is to make open orchestration enterprise-safe. Its next option is to apply orchestration to context. Its larger option is to apply orchestration to the business.
This is the sentence the essay should eventually earn:
Astronomer can be ServiceNow’s horizontal workflow expansion, built on Red Hat’s open-source standardization model — but only if it first reclaims orchestration as the category it was born to own.
The context-layer addition makes that sentence stronger, not weaker. Red Hat explains how Astronomer can commercialize Airflow as an open-source standard. ServiceNow explains how a departmental workflow wedge can expand horizontally. Context orchestration explains why the timing may be now. Agents do not only need tools. They need governed context, and governed context has to be orchestrated.
The Copernican shift is not that Airflow is bigger than people think. Airflow may or may not become the control plane for a broader set of enterprise workflows. The shift is that the data pipeline was never the real center. The business process graph is the center. Airflow is one of the first widely adopted ways enterprises learned to operate that graph as software. AI will make the graph universal.
DataOps is not the center. Orchestration is.
The company Astronomer could become
Red Hat and ServiceNow solved different problems, but they solved them with the same underlying discipline: they made messy, mission-critical work institutionally safe. Red Hat did it for an open-source infrastructure standard. ServiceNow did it for departmental workflows that gradually became enterprise workflows. Astronomer may be one of the rare companies with both patterns available at once. Airflow gives it the open standard. Data orchestration gives it the first wedge. Context orchestration gives it the AI-era bridge. Enterprise orchestration gives it the expansion path.
None of this is destiny. Red Hat did not become Red Hat because Linux was popular. ServiceNow did not become ServiceNow because tickets existed. They became great companies by building the machinery of trust: lifecycle, governance, certification, support, ecosystem, migration, auditability, and executive confidence.
Astronomer’s opportunity is not to declare itself the next Red Hat or the next ServiceNow. Its opportunity is to do the work that would make those comparisons obvious in hindsight. That means first becoming the safest enterprise way to standardize on open orchestration, not merely the best managed Airflow service. Then it can move into context orchestration by governing the workflows that keep enterprise context fresh, permissioned, auditable, and useful to agents. Only then, if the company earns the right, can it ask whether the same open, governed workflow model can expand beyond data and context into enterprise orchestration.
The generational version of the company is not a hosting provider. It is not a dashboard for DAGs. It is not another automation tool promising to connect everything to everything else. It is an AI-native enterprise orchestration control plane built on an open standard, where business-critical work and the context behind it can be versioned, observed, governed, audited, and operated like software.
The simplest version of the context thesis may be the most important:
Astronomer does not need to become the memory graph. It needs to become the company that orchestrates how the memory graph stays true.
That is a much harder company to build.
It is also a much more important one.
